15 People, One Vision: Why We Build Social Casino as an AI-Native Studio
Fifteen people is a strange size for a game studio. It is too many to be a solo passion project and too few to be a traditional publisher's minimum team. You cannot ship a AAA console title with fifteen people, and you should not need fifteen people to ship a hyper-casual mobile game. Fifteen people sits at exactly the awkward middle — which is where AquaNova lives on purpose.
We chose fifteen people because that is the size at which an AI-native operation can compete with 80-person studios on output and 400-person publishers on ambition. Below that number and we could not run the operations complexity we need. Above it and we would introduce coordination overhead that eats the AI-native advantage.
What "AI-Native" Actually Means at 15 People
The phrase "AI-native" is heavily overused in 2026, so we should be precise. AI-native does not mean we ship products with generative AI features (though we may in specific cases). It means our operational model — how we plan, design, code, test, market, and operate — is designed around AI-assisted workflows from the ground up.
This shows up in specific, unglamorous places.
Engineering. Our code review process assumes AI-assisted analysis on every pull request. Our test generation for new game mechanics is AI-augmented rather than fully manual. Our incident response includes AI-assisted log analysis as a standard step, not an experimental one. An engineer at AquaNova ships production code at approximately the rate of 2.5 engineers at a comparable traditional studio, and the difference is entirely in the tooling we have institutionalized.
Content operations. Copy for events, patch notes, seasonal campaigns, marketing collateral — all pass through AI-assisted first drafts before human editorial. A live-service game running weekly events produces thousands of text units per month, and doing that with a small team is only possible if the first-draft ratio is compressed.
Player support. Tier-one support responses, community moderation triage, and player sentiment analysis are AI-augmented. This lets one community manager cover the volume that traditionally requires three.
Data analysis. Product analysts spend more time interpreting analyses than running them. Dashboards, cohort queries, and hypothesis tests are AI-drafted and human-reviewed. This is a substantial productivity multiplier for a data-driven live-service operation.
None of these are futuristic. All of them are 2025-2026 mature workflows. What is different at AquaNova is that we assumed them as the baseline from day one, rather than layering them onto legacy processes.
Why This Doesn't Just Mean "AI Replaces Roles"
The predictable question when a studio says "AI-native at 15 people" is whether we simply replaced roles that a larger studio would fill with humans. That is not how it works, and it is important to be clear about the actual mechanism.
Every role at AquaNova is still a human role. We have engineers, designers, artists, product managers, community, data analysts, ops. What changes is what each of those roles produces per unit time — and therefore what work is on their plate.
An AI-native product designer at AquaNova spends approximately 60 percent less time on documentation, spec-writing, and copy production than a traditional designer. That 60 percent goes into more design iterations, deeper playtesting, better cross-functional collaboration. The role does not shrink. The role deepens.
The failure mode we watch for is treating AI as a cost-reduction tool — hiring one designer instead of two and expecting the AI to fill the gap. That is not what AI-native means. AI-native means each designer at your studio produces more of the work that only humans can do, because they spend less of their time on work that AI can now do faster and just as well.
The 15-Person Coordination Advantage
Beyond the AI-native workflow, there is a second reason we chose this size.
At 15 people, every person in the studio can hold the full product model in their head at all times. The designer knows what the backend team is shipping this sprint. The community manager knows what marketing is launching next month. The data analyst knows what design hypothesis this quarter is testing. This shared context is what makes fast iteration possible.
By 80 people, this context sharing breaks. Individual sub-teams start optimizing locally. Product decisions require alignment meetings that would have been hallway conversations at 15. By 200 people, the whole operating model becomes structural rather than intuitive.
There is a specific range — roughly 10 to 20 people — where an AI-native team can outperform a traditional 80-person studio on shipping velocity and quality. AquaNova is designed to operate in that range through the launch of our first two titles. After that, we will need to scale carefully, and we have a specific plan for how to scale without losing the coordination benefit.
What This Means for Partners and Investors
The 15-person AI-native model is a real bet, and we are honest that it has failure modes.
Failure mode 1: talent density. At 15 people, every hire matters enormously. A single mediocre hire dilutes the coordination benefit disproportionately. We have to hire slowly and carefully, and we do.
Failure mode 2: single points of failure. With one person owning each functional area, unavailability of any individual creates real operational risk. We manage this through cross-training and documentation but it is a real constraint.
Failure mode 3: scale transition risk. The 15-person model does not scale linearly to 50. When we hit our next scale threshold — probably around game two's launch — we will need to intentionally rebuild coordination patterns. This is a planned transition, not a hoped-for one.
For partners and investors evaluating AquaNova, we suggest three diligence questions:
1. Ask which specific workflows are AI-augmented, and how measurably. Any answer that is generic ("we use AI extensively") is a warning sign. Any answer that is specific ("event copy first-draft ratio is 90 percent AI, human editorial is 10 percent") is the real signal.
2. Ask what happens when the team hits 30 or 50. A team without a scale plan will lose its 15-person advantage as it grows and not know why.
3. Ask which roles the team has explicitly not hired. Hiring restraint at 15 people is a discipline. Teams that hire indiscriminately have not internalized the coordination model.
Fifteen people is not a small studio. It is a specific structural choice about how to compete in a market where the largest publishers move slowly and the smallest studios move without direction.
